AI automation can speed up processes, reduce mistakes and free employees for higher-value work. But the real cost depends heavily on what you automate and how you deploy it. In this article I outline common project types, give realistic investment ranges in euros, and show a step-by-step way to build a business case.
I write from experience with bespoke projects for SMEs: small proofs of concept up to full production integrations with monitoring and maintenance. You’ll see a big difference between a simple rule-based automation and a tuned model or a large language model (LLM) integration.
Types of AI automation and typical costs
Below are four common SME project types. Costs are indicative and always vary by project.
Basic RPA / workflow automation
- Deliverable
- Rule-based bots, CRM/ERP integrations
- Time to live
- 2–6 weeks
- Indicative investment (one-off, excl. subscriptions)
- €1,500–€8,000
- Monthly costs (hosting, API, maintenance)
- €50–€300
ML prediction model
- Deliverable
- Data prep, training, simple API
- Time to live
- 6–12 weeks
- Indicative investment (one-off, excl. subscriptions)
- €8,000–€35,000
- Monthly costs (hosting, API, maintenance)
- €200–€1,000
LLM integration (prompting + API)
- Deliverable
- Conversational flows, prompts, API costs
- Time to live
- 4–10 weeks
- Indicative investment (one-off, excl. subscriptions)
- €5,000–€25,000
- Monthly costs (hosting, API, maintenance)
- €200–€2,000 (API dependent)
Full production setup + monitoring
- Deliverable
- CI/CD, logging, security, SLA
- Time to live
- 8–20 weeks
- Indicative investment (one-off, excl. subscriptions)
- €20,000–€75,000+
- Monthly costs (hosting, API, maintenance)
| Project type | Deliverable | Time to live | Indicative investment (one-off, excl. subscriptions) | Monthly costs (hosting, API, maintenance) |
|---|---|---|---|---|
| Basic RPA / workflow automation | Rule-based bots, CRM/ERP integrations | 2–6 weeks | €1,500–€8,000 | €50–€300 |
| ML prediction model | Data prep, training, simple API | 6–12 weeks | €8,000–€35,000 | €200–€1,000 |
| LLM integration (prompting + API) | Conversational flows, prompts, API costs | 4–10 weeks | €5,000–€25,000 | €200–€2,000 (API dependent) |
| Full production setup + monitoring | CI/CD, logging, security, SLA | 8–20 weeks | €20,000–€75,000+ |
Note: subscription costs for LLM APIs or cloud GPUs can scale quickly with usage. For light usage, a well-tuned API setup is often sufficient.
Where the costs come from
- Analysis and data preparation: often 20–40% of initial costs. Models are only as good as the data.
- Integration and engineering: API connectors, security and error handling. Expect 30–50% of the work here.
- UX and prompting: for customer-facing systems this matters a lot. Good prompts and flows cut down support later.
- Production, monitoring and maintenance: budget 15–30% of annual TCO for updates and monitoring.
Business case, step by step
A concrete checklist to compute whether automation pays off.
- Define goal and scope
- Pick one process that costs time or produces many errors. Keep scope small: one process, one team.
- Measure baseline
- Time per task (minutes), tasks per period, error rate, and average hourly labor cost. Example: 10 minutes per task × 2,000 tasks/month = 333 hours/month.
- Estimate improvement
- Realistic improvement: 30–70% time reduction. Error reduction often 50%+ with well-designed flows.
- Compute direct savings
- Monthly savings = hours saved × hourly cost. Add cost reductions from fewer errors (estimate cost per error).
- Add costs
- One-off investment + ongoing monthly costs (hosting, API, maintenance). Don’t forget implementation support and user training.
- Calculate payback
- Payback (months) = one-off investment / monthly net savings.
- Run sensitivity scenarios
- Prepare pessimistic, realistic and optimistic variants. Add 10–30% contingency for later fixes.
Example numbers
- Process: invoice classification
- Baseline: 1,200 invoices/month × 6 min = 120 hours/month. Hourly cost €40.
- Automation saves 60% → saved hours = 72 hours/month → direct saving = 72 × €40 = €2,880/month.
- One-off investment: €18,000. Monthly API & maintenance: €400.
- Net monthly saving first year = €2,880 − €400 = €2,480.
- Payback = €18,000 / €2,480 ≈ 7.3 months.
This does not always hold: poor data quality or integration complexity can push timelines and costs up. Budget for data cleanup.
Security, privacy and compliance
AI projects often process personal data. Check legal requirements early. The Dutch Data Protection Authority explains basic AVG requirements; use that as a starting point: https://www.autoriteitpersoonsgegevens.nl/themas/basis-avg/avg-algemeen.
Also design for secure APIs and model access. The OWASP Top 10 is a helpful checklist for common security issues: https://owasp.org/www-project-top-ten/.
Practical checklist for decision makers
- Define a small pilot objective (1 process, 1 team).
- Measure baseline KPIs (time, error cost, volume).
- Reserve budget for data prep: 20–40% of initial costs.
- Choose hosting/API with scalable pricing; model usage can become expensive.
- Plan maintenance budget for 6–12 months (15–30% of initial investment per year).
- Assess privacy risks and document processing activities.
- Measure live results: actual savings vs. expected.
When a PoC is enough
A PoC for a single process typically costs €3,000–€12,000 and takes 4–8 weeks. You learn whether the approach is technically and commercially viable. Set clear exit criteria: minimum accuracy, user acceptance, or time reduction.
Who does what?
- Business analyst: scope and KPIs.
- Data engineer: supply and clean data.
- ML/integration engineer: build and connect systems.
- DevOps/infra: monitoring and deployment.
- Product owner/business owner: decisions and acceptance.
A senior-led development partner can provide these roles per phase, from PoC to production and support.
Conclusion
AI automation for SMEs becomes manageable when you start small, prioritise data, and measure. Use the step-by-step business case above to test a pilot before scaling.
